You've got people. Maybe an office manager. A field team that mostly knows what they're doing.
And somehow it can still be chaos.
Everyone is doing it differently. Jobs get closed out differently. Invoices go out differently. Customers get handled differently depending on who picks up the phone.
You've got people counting on you and loans you signed your name to, and the business still runs on whoever showed up that day and whatever they decided to do.
That's not a people problem.
That's a systems problem.
And Stage 3 is where you fix it.
You've made it further than most. And it's still really hard.
You've got a team. Maybe someone in the office helping hold things together. The books close, mostly. You know your numbers better than you did a year ago.
But the cash picture is never quite clear. A big project comes in and instead of feeling like a win, it's a cash flow puzzle you have to solve before the first draw goes out. Billing milestones slip. The gap between when you spend and when you get paid can quietly wreck a quarter.
You're likely still the rainmaker. No full-time salesperson yet, which means growth depends on how much of yourself you can pour into it while managing everything else.
Your techs are doing okay. But getting experienced people is hard when you can't compete on benefits yet. So you end up in the field fixing mistakes and training on the fly. Work that should take two hours takes four.
You've built processes, sort of. But getting people to actually follow them is a whole different problem. Too much knowledge still lives in your head. And you feel it every time someone makes a decision you wouldn't have made.
You're doing two full time jobs at once. Managing the business and building it. At the same time. With the same hours.
That's not a character flaw. That's just Stage 3.
Build a business that runs on systems instead of whoever showed up today.
That means four things, all happening at the same time:
Getting the cash picture clear. Understanding the real flow of money, billing on time, managing draws on larger jobs, and building enough reserve that a slow month doesn't become a crisis.
Building systems people actually follow. Documenting the right processes, creating accountability, and getting the knowledge out of your head and into something repeatable.
Planning the leadership hires that unlock the next level. Figuring out who you need in the field and in the office, before you desperately need them, and what it will actually cost to bring them on.
Getting the books clean enough to borrow against. Because the next stage of growth probably needs capital, and lenders look at a lot more than revenue.

Trade Finance in Ten is Robyn's podcast. Short episodes, plain language, built for trades owners who didn't start with a finance degree.
It's the fastest way to get oriented. What the numbers mean, how to think about them, and what you should actually be watching at Stages 1-3.

Find time to think. You can't be everything to everyone all at once, and if you are overworking yourself, you are probably not stepping back to think through problems well.
Do not try to fix everything at once. You may uncover missed steps, weak controls, bad habits, and processes that should have been addressed a long time ago. Start with the problems costing you the most time, money, or customer trust.
Expect resistance. People often hear “new process” as criticism, extra work, or loss of control. Explain why the process matters, involve the people doing the work, and be clear that once a process is agreed upon, following it is part of the job.
Do not confuse writing a process with implementing one. A checklist sitting in a folder changes nothing. Train it, use it, inspect it, correct it, and keep reinforcing it until it becomes the normal way the company operates.
Use the Mainstreet MEP® Command Center to keep an eye on your KPIs, spot where processes are breaking down, and establish a weekly operating cadence.
Sign up for the Mainstreet MEP® Blueprint Course — Phase Three (coming soon) to help you build practical systems and processes your team can actually follow.
Listen to the weekly podcast, Trade Finance in Ten, and pull your reports each week so you can see whether the changes you are making are improving the business.
You may have to correct things you allowed for too long. You may have to repeat yourself more than you think should be necessary. You may even have to decide whether certain people are willing to work within the company you are trying to build.
Keep going.
Every process that becomes clear, every handoff that stops getting missed, and every responsibility that no longer depends on one person’s memory makes the business stronger.
